The Essays

A three-part series on trust as structural design.

Part I · Essay

Trust Isn't Failing by Accident

Why trust is structural, not merely interpersonal.

We tend to describe collapsing trust as a personal failure — of leaders, institutions, or one another. But trust is a byproduct of the systems we design: who is heard, whose knowledge counts, and how decisions get made. Read as a system, the failure is legible — and so is the redesign.

Part II · Essay

Designing for Trust Isn't About Fixing People

Why structural conditions shape outcomes.

Training, empathy, and transparency campaigns rarely restore trust on their own. Structural conditions — participation, accountability, knowledge flow — quietly determine what any individual leader can produce. Change the conditions and behavior follows.

Part III · Essay

What Structural Trust Looks Like in Practice

Recognizing trust in practice without reducing it to a framework.

Structural trust is recognizable more than replicable: decisions travel back to the people they affect, dissent becomes information rather than threat, and lived experience is treated as evidence. This essay offers cases, not a checklist.

When Leadership Systems Deplete Trust: What Are We Missing?

Date
October 29, 2026
Time
7:45 – 8:45 PM
Location
Westin Harbour Castle, Toronto

This is not a presentation. It is a facilitated conversation where participants explore lived experiences, identify structural patterns, and examine how leadership systems produce — or deplete — trust.

Format: Cafecito Roundtable

A quiet roundtable room overlooking the Toronto harbour.

Discussion Prompts

Three questions we bring to the table.

  1. 01

When did you first realize participation didn't necessarily mean influence?

  2. 02

What kinds of knowledge are missing from the decisions that affect you most?

  3. 03

If trust is a product of system design, what is one design choice you would change first?

Hands holding a small cup of coffee at a linen-covered table, warm light, quiet conversation in the background.

Preparing for a Cafecito Conversation

When Leadership Systems Deplete Trust: What Are We Missing?

ILA Global Conference · Toronto · October 29, 2026

I
Part I

What Is a Cafecito?

  • Not an agenda.
  • Not a presentation.
  • Not a workshop.

Instead...

A Cafecito is an invitation to investigate a question together.

No one arrives with the answer.

Everyone arrives with experience.

We aren’t gathering to solve trust.

We’re gathering to see it differently.

II
Part II

Before You Enter the Room

Instead of telling people what they’ll learn...

Invite them to notice.

Three prompts

  1. 01

Where have you experienced participation without influence?

  2. 02

When has accountability actually changed a decision?

  3. 03

What assumptions about trust are you bringing into this room?

Space to write.

III
Part III

A Different Way of Listening

Rather than

“I’ve heard this before...”

Try asking

“What assumptions is this story revealing?”

Instead of

“What should they have done?”

Ask

“What was the system designed to do?”

IV
Part IV

During the Conversation

Listen for:

Patterns
Repeated experiences
Invisible rules
Shared assumptions
Unexpected tensions
V
Part V

After the Conversation

Take one question with you.

Where, in your own leadership context, is trust assumed… but not actually supported by how things work?

Then — continue exploring

Continue the Conversation

If trust is shaped by systems, how might lived experience become part of those systems?

ILI explores that question through Mi Rialiti, where community knowledge, structured inquiry, and lived experience can inform decisions.

01
Capture

Lived experience, recorded with care.

02
Connect

Patterns across communities and time.

03
Influence

Evidence that reaches decision-makers.

04
Build Trust

Systems that learn in public.

About ILI

The Institute for Local Innovations designs systems that learn from lived experience — so that participation produces influence, and trust is a byproduct of how decisions are made.

We work with leaders, institutions, and communities to make the structural conditions of trust visible, teachable, and changeable.
